I agree that personas are very much a 'working document' - one thing that might be a useful concept is this idea of the particular 'mindset' of the person. I've worked on a million personas and sometimes 'boxing' people up is suppppper hard. I have incorporated 'mindset' into my descriptions to really describe the person in the precise moment/state which is the most relevant. I wonder if that might be a cool idea to capture a bit of what you're talking about.
